The layer question

If you do not have a system of record, Retool does not give you one. If you have Salesforce and your ops team still cannot get the view they need, Retool is exactly the tool for that gap and it connects to Salesforce as a data source.

Both have a staffing cost that is easy to miss

Salesforce requires dedicated admin resources. Our review is blunt about this: without the staffing to support it, it is a poor fit regardless of budget. Licences are the visible cost and the admin is the real one.

Retool sits awkwardly between no-code and developer platform. Teams either find it a perfect fit or fight it, and which one you get depends almost entirely on whether there is a developer on the team. If there is not, the drag-and-drop promise will not survive contact with your first real requirement.

On self-hosting Retool

Worth knowing before you plan it: production self-hosting now runs on Kubernetes and Helm, with Docker limited to non-production. That is real infrastructure knowledge, not a docker-compose file. If self-hosting was the reason you were leaning this way, check you have someone who can own it.
